<p class="wp-block-paragraph"><a href="https://www.siemens.com/global/en.html" title="Siemens ">Siemens </a>has announced a “new growth era,” fuelled by its <em>One Tech</em> ambition, disciplined capital allocation, and a sharpened portfolio. The message is &#8220;confidence with prudence&#8221; — a determination to grow, but within the lines of a proven industrial blueprint. Yet beneath this narrative lies a fundamental question:</p>



<p class="wp-block-paragraph">To quote from the <a href="https://press.siemens.com/global/en/pressrelease/siemens-enters-next-stage-growth-its-one-tech-company-program" title="Press Release">Press Release</a> : “<em>Siemens today (13<sup>th</sup> November 2025) presents its strategy for achieving the next stage of growth at the “Siemens ONE Tech – Strategy &amp; Results” event.</em></p>



<p class="wp-block-paragraph"><em>“Siemens today is stronger than ever – with a record fiscal 2025. Our strategy works. We grow by combining the real and the digital worlds. With our ONE Tech Company program, we enter the next stage of growth and raise our mid-term ambition for revenue growth to 6 to 9 percent”, said Roland Busch, President and Chief Executive Officer of Siemens AG. “With a highly synergistic portfolio, we aim to double our digital business revenue, capitalize on growth regions and verticals, and scale our AI offerings with €1 billion investment over the next three years.” Siemens is raising its mid-term revenue growth ambition to a range of 6 to 9 percent, excluding Siemens Healthineers</em></p>



<p class="wp-block-paragraph">As I was listening, I kept asking “<strong>are they leveraging and exploring ways to accelerate this further in additional ways of opportunity exploration?</strong>”</p>



<p class="wp-block-paragraph"><strong>Is Siemens’ next wave of growth truly coming from the reuse of existing strategic levers — or does its real potential remain locked behind a management mindset, drawn from depth within the industres themselves, focused on technology enablement alone, and not necessarily from that external perspective to challenge and encourage them to shift , one that still favours central control over  the additional ecosystem acceleration that might be worth reconsidering with some loosening up?</strong></p>



<p class="wp-block-paragraph">My work focusing on Ecosystem thinking and design has a blueprint,<a href="https://paul4innovating.com/2025/11/09/what-is-the-iibe-blueprint-and-why-it-matters-now/" title=" the Integrated Interconnected Business Ecosystem (IIBE)"> the <strong>Integrated Interconnected Business Ecosystem (IIBE)</strong></a> and gives me (and you) the lens to evaluate business thinking in atlernative ways</p>



<h3 class="wp-block-heading"><strong>First, I have to acknowledge my admiration for Siemens</strong></h3>



<p class="wp-block-paragraph">Siemens is an extraordinary enterprise with deep capabilities across Infrastructure, Mobility, and Digital Industries. It has unmatched breadth. It has an installed base that others envy. It has technology assets that genuinely connect the physical and digital worlds.</p>



<p class="wp-block-paragraph">But it also suffers from a structural tension, that is not such a hidden secret: where <strong>a centrally orchestrated strategy trying to power divisions with radically different growth horizons, market dynamics, and ecosystem potentials gives this “creative tension”. That provides and generates potential but can also stifle differences that might offer a greater growth if constructued differently.</strong></p>



<p class="wp-block-paragraph"><strong>My thoughts here:</strong></p>



<p class="wp-block-paragraph">To move from industrial dominance to ecosystem leadership, Siemens must confront and resolve <strong>six strategic issues</strong>. Doing so would position it not simply as an engineering and technology giant, but as an orchestrator of next-generation, cross-industry value creation — the very space where the <em>Integrated Intelligent Business Ecosystem (IIBE)</em> becomes essential and clearly argued by me.</p>



<p class="wp-block-paragraph"><strong>These suggestion or observations are strictly through my IIBE lens.</strong></p>



<h3 class="wp-block-heading"><strong>1. The Mindset Gap: From Portfolio Leverage to Shared Value Creation</strong></h3>



<p class="wp-block-paragraph">Siemens’ current message — centred around portfolio strength, engineering excellence, and disciplined growth — reflects a given <strong>older century industrial mindset</strong>, not a 21st-century ecosystem one. Much as technology has become more central and Siemens future “bet”</p>



<p class="wp-block-paragraph">Its “One Tech” ambition is internally coherent but externally limited. It frames Siemens as the anchor, the core, the provider of the enabling stack. That is not an ecosystem. They apply “platform thinknig” through their Xcelerator platform but struggle to turn this into a truly collaborative vehicle for growth, it remains simply one enabler or fascilitator</p>



<p class="wp-block-paragraph">An ecosystem mindset requires:</p>



<ul class="wp-block-list">
<li class=""><strong>Distributed advantage, not central dominance</strong></li>



<li class=""><strong>Shared intelligence, not proprietary engineering first</strong></li>



<li class=""><strong>Co-creation of value, not extraction from partners</strong></li>



<li class=""><strong>Fluid roles, not defined ownership</strong></li>
</ul>



<p class="wp-block-paragraph">Siemens’ communications still describe ecosystem engagement as ways to <em>extend</em> Siemens’ reach, <em>leverage</em> its portfolio, and <em>amplify</em> its digital services. This is linear value thinking — not systemic value creation.</p>



<p class="wp-block-paragraph">This is where the <strong>IIBE lens</strong> exposes the gap. Ecosystems are not extensions of a portfolio; they are <strong>dynamic, co-evolving networks</strong> where intelligence emerges from relationships, not from control.</p>



<p class="wp-block-paragraph">Unless Siemens shifts from <em>“our portfolio at the centre”</em> to <em>“shared purpose and distributed value”</em>, its ecosystem promise will remain undeveloped — and competitors more fluent in this logic will outpace it.</p>



<h3 class="wp-block-heading"><strong>2. The Structural Constraint: A Centrally Driven Strategy in a Federated Organisation</strong></h3>



<p class="wp-block-paragraph">Siemens’ biggest strength — its federated division structure — is also its biggest constraint. Each division has different growth dynamics, regulatory landscapes, partner networks, and maturity levels:</p>



<ul class="wp-block-list">
<li class=""><strong>Infrastructure</strong> competes against Schneider Electric’s ecosystem-first positioning.</li>



<li class=""><strong>Mobility</strong> faces cities, governments, integrators, operators — all inherently ecosystem contexts.</li>



<li class=""><strong>Digital Industries</strong> is still the core, but its growth curve is flattening, not steepening.</li>
</ul>



<p class="wp-block-paragraph">A centrally imposed “One Tech” strategy risks becoming a <strong>lowest-common-denominator framework</strong>. It stabilises the whole but accelerates none of the parts.</p>



<p class="wp-block-paragraph">Ecosystems require <strong>differentiated autonomy</strong>:</p>



<ul class="wp-block-list">
<li class="">Each division must be free to build <strong>its own ecosystem architecture</strong>, aligned with its markets.</li>



<li class="">Shared technology should enable — not constrain — ecosystem models built closest to customers.</li>



<li class="">Intelligence must flow <strong>across</strong>, not down through top-heavy structures.</li>
</ul>



<p class="wp-block-paragraph">The IIBE explicitly recognises this: future growth emerges from <strong>dynamic, nested ecosystems</strong>, not monolithic strategies. Siemens must loosen its centre — not dismantle it, but reframe it as an <em>intelligent enabler</em>, not an approval layer.</p>



<p class="wp-block-paragraph">Can this be managed at a Management Supervisory board level. I belief so. The board moves to a Orchestrator role</p>



<h3 class="wp-block-heading"><strong>3. The Market Reality: Infrastructure and Mobility Are the Ecosystem-Native Businesses, possibly constrained?</strong></h3>



<p class="wp-block-paragraph">Two Siemens divisions are already deeply ecosystem-dependent:</p>



<p class="wp-block-paragraph"><strong>Infrastructure</strong></p>



<p class="wp-block-paragraph">Competing against Schneider Electric, ABB, and Johnson Controls, value now emerges from:</p>



<ul class="wp-block-list">
<li class="">Energy management platforms</li>



<li class="">Smart infrastructure services</li>



<li class="">Distributed grid orchestration</li>



<li class="">Whole-building digital twins</li>



<li class="">Regenerative, circular-energy ecosystems</li>
</ul>



<p class="wp-block-paragraph">Here, Schneider has taken the lead by positioning itself as an <strong>ecosystem orchestrator</strong>, while Siemens still positions itself as a <strong>technology integrator</strong>.</p>



<p class="wp-block-paragraph">The difference is profound. It holds Siemens back</p>



<p class="wp-block-paragraph"><strong>Mobility</strong></p>



<p class="wp-block-paragraph">Mobility operates in a world where no single actor can deliver anything alone:</p>



<ul class="wp-block-list">
<li class="">Rolling stock</li>



<li class="">Rail infrastructure</li>



<li class="">Digital signalling</li>



<li class="">Urban mobility systems</li>



<li class="">New mobility orchestration platforms</li>



<li class="">Multi-modal city ecosystems</li>
</ul>



<p class="wp-block-paragraph">This is fertile territory for a <strong>next-generation ecosystem strategy</strong>, but Siemens continues to operate through programmatic partnerships, long sales cycles, and project-based integration.</p>



<p class="wp-block-paragraph">Mobility could be Siemens’ breakout ecosystem engine — but only if it moves from selling systems to <em>shaping</em> mobility ecosystems.</p>



<h3 class="wp-block-heading"><strong>4. The Growth Challenge: Digital Industries Cannot Be the Sole Accelerator</strong></h3>



<p class="wp-block-paragraph">Digital Industries has been Siemens’ growth engine for a decade, it has driven the evolution and recognition of the value of connected technology but:</p>



<ul class="wp-block-list">
<li class="">The automation market is maturing</li>



<li class="">Competitors (Rockwell, Emerson, Yokogawa) are catching up</li>



<li class="">New Chinese entrants are scaling rapidly</li>



<li class="">AI-native industrial startups are nibbling into high-value workflows</li>
</ul>



<p class="wp-block-paragraph">DI still matters hugely — but expecting it to drive the <em>next</em> 10 years of disproportionate growth is unrealistic. The options of M&amp;A here are growing both incrementally to “plug portfolio gaps” but also to broaden the Digital Industries positioning</p>



<p class="wp-block-paragraph">This is where ecosystems transform the trajectory:</p>



<ul class="wp-block-list">
<li class="">DI must become the <em>intelligent backbone</em> of other division ecosystems</li>



<li class="">It should not simply “sell more software” but <strong>shape shared intelligence, data flows, governance models, and interoperability frameworks</strong></li>



<li class="">It must power Infrastructure and Mobility, not just be one of three divisions</li>



<li class="">It is in the primium position of being the industry “super” Orchestrator</li>



<li class="">The promise of “connecting manufacturing” need collaboration and stronger alliances</li>
</ul>



<p class="wp-block-paragraph">This is aligned with the <strong>IIBE’s five dynamic lenses</strong>, especially mapping, intelligence building, and technology enablement.</p>



<h3 class="wp-block-heading"><strong>5. The Strategic Missing Piece: A True Ecosystem Operating Model</strong></h3>



<p class="wp-block-paragraph">Siemens talks partnerships. It talks networks. It talks collaboration. It is catching up here. It needs to accelerate its whole CRM momentum in cross-synegistic ways.</p>



<p class="wp-block-paragraph">But it does not yet have an <strong>ecosystem operating model</strong> — the set of governance, data policies, roles, value-sharing mechanisms, and decision flows required for ecosystems to function so it can flow, form and function that give a more dynmaic operating logic, a structural architcture and providing the integrative intelligence where the human-AI orchestration gives synchrony .</p>



<p class="wp-block-paragraph">The IIBE highlights that ecosystem success requires:</p>



<ol start="1" class="wp-block-list">
<li class=""><strong>Mapping &amp; diagnostics</strong> — understanding the dynamic ecosystem landscapes</li>



<li class=""><strong>Connectivity &amp; alignment</strong> — building shared interfaces, data layers, and governance</li>



<li class=""><strong>Decision flow</strong> — enabling distributed choices, trust, and coherence</li>



<li class=""><strong>Learning &amp; intelligence building</strong> — accelerating shared insights</li>



<li class=""><strong>Technology enablement</strong> — creating the digital backbone</li>
</ol>



<p class="wp-block-paragraph">Siemens today only strongly activates the fifth.<br>The other four remain underdeveloped across the group.</p>



<p class="wp-block-paragraph">Without an operating model, Siemens’ ecosystem narratives are conceptually attractive but practically limited.</p>



<h3 class="wp-block-heading"><strong>6. The Growth Mindset Siemens Needs: From Control Logic to Emergence Logic</strong></h3>



<p class="wp-block-paragraph">The final issue is the <em>type</em> of growth Siemens is building toward. We live in a very different, often conflicting and complex world. All of us are struggling on how to become more adaptive, more dynamic in how we see things, adapt and react. I feel Siemens is working hard on that</p>



<p class="wp-block-paragraph">Siemens’ current orientation uses:</p>



<ul class="wp-block-list">
<li class="">Portfolio leverage</li>



<li class="">Capital deployment discipline</li>



<li class="">Incremental digital expansion</li>



<li class="">Safe M&amp;A adjacencies</li>



<li class="">Predictable long-cycle customer relationships</li>
</ul>



<p class="wp-block-paragraph">This is solid. It is prudent. But it is not exponential. Can it be? What can givea very different perspective?</p>



<p class="wp-block-paragraph">The companies shaping the next industrial era — Schneider, NVIDIA, AWS, Bosch Mobility, Tesla, Enel, Hitachi Rail, Siemens Healthineers (ironically its own former sibling with a growing and different mindset due ot its needs) — operate with an <strong>emergence mindset</strong>:</p>



<ul class="wp-block-list">
<li class=""><strong>Shared data</strong> → Shared advantage</li>



<li class=""><strong>Distributed intelligence</strong> → Better decision-making</li>



<li class=""><strong>Partner co-creation</strong> → Faster innovation cycles</li>



<li class=""><strong>Platform ecosystems</strong> → Pull, not push growth</li>



<li class=""><strong>System-level design</strong> → Value across categories</li>
</ul>



<p class="wp-block-paragraph">This is precisely what the <strong>IIBE was built to operationalise</strong>.<br>The IIBE prehaps gives Siemens the missing mechanism for moving from:</p>



<p class="wp-block-paragraph"><strong>Management logic → Ecosystem logic</strong></p>



<p class="wp-block-paragraph"><strong>Control → Coordination</strong></p>



<p class="wp-block-paragraph"><strong>Centralised design → Distributed co-evolution</strong></p>



<p class="wp-block-paragraph"><strong>Predictive planning → Dynamic sensing and response</strong></p>



<p class="wp-block-paragraph">This is &nbsp;in my opinion the mindset Siemens must adopt if its “new growth era” is to be more than a continuation of its old growth formula.</p>



<h3 class="wp-block-heading"><strong>Conclusion: Siemens Has the Potential — But Must Choose the Mindset of tomorrow</strong></h3>



<p class="wp-block-paragraph">Siemens is at a strategic moment. It has announced the spinning out of Siemens Healthineers to release capital appropriate to the organization’s belief of where its growth potential is. The three divisions left are all in need of a loosening up for individual persuit but in an overaching orchestrated way</p>



<p class="wp-block-paragraph">Siemens AG offers incredible potentia</p>



<ul class="wp-block-list">
<li class="">It has the technology.</li>



<li class="">It has the market reach.</li>



<li class="">It has the portfolio breadth.</li>



<li class="">It has the credibility and trust.</li>



<li class="">It has theproven portfolio of products that stand as best in class</li>
</ul>



<h3 class="wp-block-heading">What it lacks — and what it urgently needs — is:</h3>



<ul class="wp-block-list">
<li class="">A <strong>genuine ecosystem mindset</strong></li>



<li class="">A <strong>division-specific ecosystem architecture</strong></li>



<li class="">A <strong>dynamic operating model</strong> (the IIBE provides this)</li>



<li class="">A <strong>more distributed approach to innovation and growth</strong></li>



<li class="">A <strong>shift from portfolio leverage to shared value creation</strong></li>
</ul>



<p class="wp-block-paragraph">So in listening yesterday and reflecting on this I put on my IIBE lens and offer this. If Siemens addresses these six issues, it will not only unlock new growth — it will redefine what industrial value creation looks like in the next decade.</p>



<p class="wp-block-paragraph">If it does not, it risks staying powerful but increasingly linear in a world that is becoming exponentially interconnected.</p>



<p class="wp-block-paragraph">The choice lies in whether Siemens is willing to evolve its management logic — and embrace the ecosystem logic that will define its true future potential.</p>

<p class="wp-block-paragraph">Recently I have been reflecting and giving a new focus on my journey on Business Ecosystems. On this dedicated web site <a href="https://ecosystems4innovating.com/my-ecosystem-offering/" title="ecosystems4innovating.com">ecosystems4innovating.com</a> I have traveled from my initial emphasis on the platform and the technology parts, increasingly recognizing and moving towards building over these past few years, the business ecosystem story and understanding needed. I have evolved my thinking from over 200 plus posts published as this evolving journey to lead up to today and my current opinion. The future promises to be exciting-</p>



<p class="wp-block-paragraph">Let me summarize this on a current state of Ecosystem play, as it forms the basis of where I go forward in the continued development of Business Ecosystems and why I see these as significant in value to any business searching for new growth, different impact points and recognizing the value of collaborating within networks of ecosystems to accelerate their offerings, making these more resilient and sustaining.</p>

Over the years, my focus has shifted from platforms to a more comprehensive understanding of ecosystems. </p>

<li class=""><strong>Interconnected Business Ecosystem Framework</strong>: To support the evolution and connected understanding of Business Ecosystems and recognizing they are made up of different Ecosystems I developed the <strong>Interconnected Ecosystem Framework</strong>, which highlights the importance of different layers within an ecosystem. <li class=""><strong>Ecosystem Mobilization</strong>: Much of my recent work has been placing an increasing emphasize on the concept of ecosystem mobilization. This involves designing ecosystems that are not only interconnected but also <a href="https://ecosystems4innovating.com/a-case-for-change-thinking-out-the-evolution-of-platforms-and-ecosystems/" title="capable of adapting and evolving in response to changing environments.">capable of adapting and evolving in response to changing environments.</a></li>



<li class=""><strong>Focus on Collaboration and Co-Creation</strong>: Over time you gain a clearer recognition of the increased emphasis on the collaborative and integrated aspects of ecosystems. I believe that true innovation and value creation come from the collective efforts of working through <a href="https://ecosystems4innovating.com/the-combination-effect-of-ecosystems-platforms-marketplaces-and-portfolios/" title="the combination effect of combining ecosystems, platforms, marketplaces and portfolios">the combination effect of combining ecosystems, platforms, marketplaces and portfolios</a> into the organizations future thinking and design.</li>



<li class=""><strong>Strategic Orchestration</strong>: My current thinking also includes the strategic management of ecosystems. Effective governance and orchestration are crucial for ensuring that all parts of the ecosystem work harmoniously towards shared goals. The understanding of <a href="https://ecosystems4innovating.com/orchestrating-the-new-ecosystem-business-design/" title="the Orchestrator's role within nay Ecosystem design is critical">the Orchestrator&#8217;s role within nay Ecosystem design is critical</a> to understanding and account for. I have been researching AI being the neutral orchestrator provider and moving towards a greater role of Gen AI leveraging innovation. </li>

<p class="wp-block-paragraph">These developments reflect some deepening understanding of the complexities and potential of business ecosystems. My work continues to evolve, providing valuable insights for organizations looking to thrive in a dynamic and interconnected world and explored in detail on this site here and in its future research</p>

<p class="wp-block-paragraph">Overall, while there are challenges, the uptake of ecosystem thinking is on the rise, driven by the clear benefits and the ongoing efforts of advocating change, not change for the sake of it but change because it is needed. Needed to grow a business in fundamentally different ways, in collaboration, in co-creation and co-design. Embracing Business Ecosystems is becoming an imperative I would argue is not to be ignored but embraced.</p>

<p class="wp-block-paragraph">Business Ecosystems are complex. To argue the need to interconnect makes this even tougher and let me put some initial structure to this.   </p>



<p class="wp-block-paragraph">There is so much in weaving any narrative to find the right ways to resonate with your audience. </p>



<p class="wp-block-paragraph">Here’s a structured approach to build out this story. I believe these become individual parts of a complete storytelling, and I am slowly working through them. </p>



<p class="wp-block-paragraph"><strong>Is it working?</strong> I think so but I do have moments of concern and worry it is not getting the imperative of needed focus behind this change to Business Ecosystem thinking and design for businesses to recognize they are in a very different world of reliance. </p>



<p class="wp-block-paragraph">We need to recognize a growing reliance on building dynamic networks of growing dependencies that leverages on the &#8220;collective power and diversity&#8221; to tackle problems that need complex thinking through this Interconnected Business Ecosystem approach.</p>



<p class="wp-block-paragraph">As I tell this story it is equally revealing itself more and more to me. I am learning constantly to adjust, adapt and keep flexible and agile, just like my arguments for businesses to design and think through.</p>



<p class="wp-block-paragraph">To further help I asked Google through its <a href="https://notebooklm.google/" title="NetbookLM">NotebookLM</a> to provide me back their story of how this might evolve</p>

Take a listen to this view provided by Googles AI research assistants who build with Gemini1.5 called their &#8220;deep dives&#8221;. It runs 8 minutes. They offer a much broader view of Interconnected Ecosystems but it frames the need to explain the journey</p>

<p class="wp-block-paragraph">At present, it runs like this as my outline but these are only guidelines and will evolve as I said earlier in where you are in the story to adapt and emphasize. It needs to cover the following and much has to be repeated to provide the context as we weave this transforming journey.</p>

Its central role is to build constant adaptation and resilience, pushing to create increasing value through discovery and extraction throughout the entire ecosystem, and providing the evolving positioning of business as leaders in tomorrows industries and solutions provided.</p>



<p class="wp-block-paragraph">A continuous learning and acquiring knowledge insights needs this rapid adaptability from the Dynamic Ecosystem. Central to investing and exploring innovation, leveraging network effects, capitalizing on synergies and diversities to deliver into decision making the best options and value. </p>



<p class="wp-block-paragraph">Dynamic Ecosystems build future ecosystem resilience and including participation as the core to thinking evolution and discovery, to exploit and expand to what is possible, through ecosystem-centric thinking and design. They are critical to delivering through collaborative arrangements and diversity of thinking and knowledge sharing.</p>

<li class="">Dynamic ecosystems are not just about collaboration and innovation; they are also about creating value for the entire ecosystem. ​ When businesses work together to achieve common goals, they can create a virtuous cycle of innovation, growth, and prosperity. ​</li>



<li class="">Investing in dynamic ecosystems positions businesses as leaders in tomorrow&#8217;s industries. ​ By participating in these ecosystems, organizations can access cutting-edge technologies, untapped markets, and a diverse talent pool, driving innovation and competitive differentiation. ​</li>



<li class="">Innovation ecosystems drive innovation, economic growth, and societal impact. ​ They serve as collaborative platforms where individuals, organizations, and institutions unite to share knowledge, resources, and ideas to bring new ideas to market and address pressing challenges, but these need the “essence” of being dynamic.</li>

I suggest it is the dynamics within the system that brings Dynamic Ecosystems into the core, representing its “nerve center” in an environment that is constantly pulsating, ever-changing, that feeds and reacts to the surrounding Ecosystem layers of Innovation, Entrepreneurial/Start-up, Business and Enterprise Ecosystems.</p>

<p class="wp-block-paragraph">The ability to provide continuous evolution needs a balance approach from the Dynamic Ecosystem. It requires an outward-looking perspective and an inward focus on driving internal transformation towards the provide vision and mission.</p>



<p class="wp-block-paragraph"><strong>Outward-Looking Perspective</strong>: The Dynamic Ecosystem layer should dedicate a significant portion of its efforts to actively scanning the external environment, monitoring trends, disruptive forces, and emerging opportunities beyond the organization’s boundaries. This outward-looking perspective is crucial for several reasons:</p>

<li class=""><strong>Future Trend Analysis</strong>: Staying ahead of the curve requires a keen understanding of future trends, consumer behaviour shifts, and socio-economic changes that could shape the organization’s industry in the future. Building a constant risk mitigation mindset is healthy for steering any innovative work away from potential future traps.</li>

<p id="6dd2" class="wp-block-paragraph">We do need to unlock new growth opportunities through this power of ecosystems, we need to accelerate innovation through co-creation and keep mitigation of risk and challenge constantly in mind and the value and benefit of future-proofing business models needs to be a constant to strive for.</p>

<h3 class="wp-block-heading" id="a826"><strong>Ecosystem transformation is becoming essential to grasp and understand</strong></h3>



<p id="c6e6" class="wp-block-paragraph">Ecosystem-driven transformation needs that essential guidance building. Though my <a href="http://www.agilityinnovation.com" rel="noreferrer noopener" target="_blank">www.agilityinnovation.com</a> practice I offer <a href="https://agilityinnovation.com/advising-and-mentoring/" rel="noreferrer noopener" target="_blank">advisory and mentoring</a> services and the essential <a href="https://agilityinnovation.com/ecosystem-impact-coaching/" rel="noreferrer noopener" target="_blank">ecosystem impact coaching</a> to build internal and collaborative capabilities and competencies.</p>



<p id="6fe2" class="wp-block-paragraph">Ecosystem design, its management and orchestration requires a different mindset shift and specifics often lacking in organizations today to recognize, build and execute on business ecosystem design.</p>

<p class="wp-block-paragraph">During the August period, quieter for client engagement, it gave me the opportunity to really do some extensive research across the multiple topics around Business Ecosystems.</p>



<p class="wp-block-paragraph">The research reminded me that in today&#8217;s rapidly evolving business landscape, the concept of Business Ecosystems is gaining increasing prominence but is still not well understood.</p>



<p class="wp-block-paragraph">There is a real need for companies to remain competitive but they are seemingly striving to gain value reliant on old or existing tools and thinking. </p>



<p class="wp-block-paragraph">The value of Business Ecosystems, in thinking and design for leveraging their growth is still hesitant for so many to investigate or explore. Building justification for making a change in thinking takes time and validation. This further research will yield more for convincing many still reluctant to &#8220;open up&#8221; to this change to recognize the need for this Ecosystem thinking to happen&#8230;&#8230;..to them.</p>



<p class="wp-block-paragraph">Simply, it is recognizing that these business ecosystems are becoming so crucial to resolve the complex challenges we are facing to day and that needs collaboration and co-creation but are complex in their structure and execution.</p>



<p class="wp-block-paragraph">I have tried to summarize the key insights and areas of inquiry from this recent research in the following ways:</p>

<p class="wp-block-paragraph">I am aiming to provoke thought and inspire further exploration and engagement, with me on exploring what business ecosystems can bring into the business to take it into new markets, different concepts and build a more resilient future.</p>



<p class="wp-block-paragraph">Yesterday I wrote about &#8220;<strong><a href="https://paul4innovating.com/2024/09/09/the-critical-research-needed-in-understanding-and-shaping-business-ecosystems/" title="The Critical Research needed in Understanding and Shaping Business Ecosystems">The Critical Research needed in Understanding and Shaping Business Ecosystems</a>&#8220;</strong> providing the core focal points this research focuses upon in &#8220;topic&#8221; focal points that are core to understand.</p>



<p class="wp-block-paragraph">This post outlines the basic strands of research covered.</p>



<h3 class="wp-block-heading"><strong>Strands of Research for Business Ecosystems</strong></h3>



<p class="wp-block-paragraph">Working through the research I put this into different thinking mindsets for future explanations and this post outlines the threads of research and where the emphasis of my work &#8220;going forward.&#8221; Of course this might change due to new learning or advancement but will focus upon, certainly for the foreseeable future, for continuing the building out of the critical aspects of Business Ecosystems to explore and explain, to validate and justify in value and impact.</p>



<p class="wp-block-paragraph"><strong>1. Understanding Business Ecosystems:</strong> Business Ecosystems encompass a network of interconnected organizations, including suppliers, distributors, customers, competitors, and other stakeholders, that co-evolve capabilities around a new innovation. The collaborative and competitive dynamics within these ecosystems drive innovation, growth, and sustainability.</p>



<p class="wp-block-paragraph"><strong>2. The Importance of Dynamic Ecosystems:</strong> Dynamic ecosystems are at the heart of modern business strategies. Unlike static ecosystems, dynamic ecosystems constantly evolve, adapting to changes in technology, market demands, and environmental factors. This adaptability is critical for businesses seeking long-term success in an unpredictable world.</p>



<p class="wp-block-paragraph"><strong>3. Core Categories and Definitions:</strong> To effectively navigate and manage Business Ecosystems, it&#8217;s essential to establish clear categories and definitions. These include Natural Ecosystems, Innovation Ecosystems, and Digital Ecosystems, each playing a unique role in shaping business strategies.</p>



<p class="wp-block-paragraph"><strong>4. Designing for Business Ecosystems:</strong> Designing for ecosystems involves considering various factors, such as stakeholder alignment, value co-creation, and adaptability. The principles of ecosystem design emphasize flexibility, scalability, and the ability to integrate diverse perspectives and technologies.</p>



<p class="wp-block-paragraph"><strong>5. Innovation and Ecosystems:</strong> Innovation within ecosystems is not just about creating new products or services; it&#8217;s about redefining value propositions and exploring new synergies. Generative AI, for instance, is opening new avenues for innovation within Business Ecosystems by enabling more dynamic and adaptive strategies.</p>



<p class="wp-block-paragraph"><strong>6. The Interplay between Ecosystem Types:</strong> Understanding the interplay between different types of ecosystems is crucial for leveraging their collective strengths. For example, the integration of Natural and Innovation Ecosystems can lead to sustainable business practices that also drive innovation.</p>



<p class="wp-block-paragraph"><strong>7. Advanced Ecosystem Design Principles:</strong> Advanced principles in ecosystem design involve creating frameworks that support continuous learning, innovation, and adaptation. This includes developing balanced frameworks that consider both economic and environmental factors, particularly in areas like energy transition.</p>



<p class="wp-block-paragraph"><strong>8. Implementing Ecosystem Design:</strong> Implementing effective ecosystem design requires a thorough understanding of the existing ecosystem&#8217;s dynamics and the ability to identify gaps and opportunities. This process often involves redefining roles, fostering collaboration, and building out new structures.</p>



<p class="wp-block-paragraph"><strong>9. Technology application and Platform alignment</strong>. Technology changes so rapidly but the ability to connect, communicate and extract knowledge (insights) in exchanges is crucial for discovery and exploitation. Also the platform need is so essential for that extraction of assets, leveraging multiple touch points, and the central place for capturing all communications to provide a unified data layer as key to achieving the agreed priorities and solution needs. This requires a &#8220;single view&#8221; and consistency for all stakeholders.</p>



<p class="wp-block-paragraph"><strong>10. Future Directions:</strong> As we look to the future, several areas warrant further exploration. These include the development of new value propositions within Business Ecosystems, the integration of AI and other advanced technologies, and the continuous evolution of the dynamics in ecosystems.</p>



<p class="wp-block-paragraph"><strong>Conclusion from my research over this period</strong></p>



<p class="wp-block-paragraph">Simply put,  the study of Business Ecosystems is an ongoing journey that requires constant adaptation and learning. By building on the insights and research discussed here, businesses can better navigate the complexities of modern ecosystems and position themselves for future success.</p>



<p class="wp-block-paragraph">The research work enabled me to build on my existing knowledge and views. The outcomes do need to be fully evaluated but within these two posts (this and <a href="https://paul4innovating.com/2024/09/09/the-critical-research-needed-in-understanding-and-shaping-business-ecosystems/" title="here">here</a>)  I have provided the areas of focus over the coming months for building out Business Ecosystems- a central feature of managing future business in a growing complex world where we all need to &#8220;learn&#8221; to collaborate and co-create together.</p>

<p class="wp-block-paragraph">As I continue to build out <strong>the Interconnected Business Ecosystem framework</strong> into my version 2 following the opening post <a href="https://paul4innovating.com/2024/09/02/extending-out-the-interconnected-business-ecosystem-as-necessary/">Extending out the Interconnected Business Ecosystem as necessary.</a> That opening post outlined each ecosystem in its specific concept approach, positioning and focus area that define the ecosystems and suggest the distinctiveness and value parameters this gives.</p>



<p class="wp-block-paragraph">Initially I focused on framing this around four ecosystems: innovation, business, dynamic and enterprise as interdependent ecosystems. In the past few months I have been questioning this and believe the interplay was lacking in recognition that other ecosystems were coming into play. Here I deal with the sequencing.</p>

<p class="wp-block-paragraph"><strong>Recognizing the sequencing is important</strong></p>



<p class="wp-block-paragraph">Sequencing these ecosystems within an interconnected business environment involves arranging them in a way that reflects their <em><strong>natural progression and interdependencies</strong></em>. This sequence helps organizations to leverage the strengths of each ecosystem effectively, ensuring that innovation, growth, and adaptability are achieved in a cohesive manner.</p>



<p class="wp-block-paragraph"><strong>1. Innovation Ecosystem</strong></p>



<ul class="wp-block-list">
<li class=""><strong>Starting Point</strong>: Innovation is the foundation of any dynamic business environment. It is where new ideas, technologies, and business models are conceived. By focusing on fostering creativity and R&amp;D, the Innovation Ecosystem generates the raw material (innovative ideas and solutions) that other ecosystems will later develop and scale.</li>



<li class=""><strong>Role</strong>: Acts as the engine of new ideas and technologies, feeding into the broader business ecosystem.</li>
</ul>



<p class="wp-block-paragraph"><strong>2. Entrepreneurial or Start-Up Ecosystem</strong></p>



<ul class="wp-block-list">
<li class=""><strong>Early Development</strong>: Following the Innovation Ecosystem, the Entrepreneurial Ecosystem takes these nascent ideas and turns them into viable business ventures, it works as the incubator. This stage is crucial for testing, validating, and refining innovations, ensuring they can survive and offer new value in the market.</li>



<li class=""><strong>Role</strong>: Converts innovation into scalable business opportunities through the support of startups and new ventures and attracting internal and external financial capital and funding.</li>
</ul>



<p class="wp-block-paragraph"><strong>3. Dynamic Ecosystem</strong></p>



<ul class="wp-block-list">
<li class=""><strong>Adaptive Mechanism</strong>: Once innovations are validated and start to scale, the Dynamic Ecosystem ensures that these new businesses or products can adapt to changing market conditions. This ecosystem is vital for sustaining momentum, allowing businesses to pivot, iterate, and remain competitive. It provides the challenge environment, provides the stimulus to seek out alternatives and investigate these to provide a greater validation, resilience and adaptability to concept discovery and development.</li>



<li class=""><strong>Role</strong>: Provides agility and resilience, enabling organizations to adapt innovations to the evolving market landscape. The provocateur from continuous learning. </li>
</ul>



<p class="wp-block-paragraph"><strong>4. Business Ecosystem</strong></p>

<li class=""><strong>Expansion and Integration</strong>: At this stage, the innovations that have been tested and refined by startups or in pilot or prototype environments and adapted by dynamic ecosystems for integrating into the broader market seeking (driving) the value predicted. The Business Ecosystem focuses on scaling these innovations, establishing market presence, and optimizing value chains. This pulls together the business organizations in sharing and mutual benefits for scaling</li>



<li class=""><strong>Role</strong>: Scales innovations, expands market reach, and integrates products and services into the broader economy.</li>
</ul>



<p class="wp-block-paragraph"><strong>5. Enterprise Ecosystem</strong></p>

<li class=""><strong>Internal Optimization</strong>: As innovations and new business models scale, large organizations (enterprises) need to foster internal collaboration to integrate these changes effectively. The Enterprise Ecosystem ensures that different departments and business units within large organizations are aligned and can innovate from within. It leverages resources and capabilities</li>



<li class=""><strong>Role</strong>: Enhances internal collaboration and efficiency, ensuring that enterprises can effectively adopt and integrate innovations at scale.</li>
</ul>



<p class="wp-block-paragraph"><strong>6. Enterprise-to-Enterprise (E2E) Ecosystem</strong></p>

<li class=""><strong>Strategic Collaboration</strong>: As enterprises grow and stabilize their internal ecosystems, they begin to collaborate at a higher level with other large organizations. The E2E Ecosystem enables strategic partnerships, joint ventures, and industry-wide initiatives, allowing organizations to tackle large-scale challenges together. A place for spanning markets and cross-industry value</li>



<li class=""><strong>Role</strong>: Facilitates large-scale collaboration, enabling enterprises to share resources, risks, and rewards on strategic initiatives that enable participants to undertake often game-changing initiatives beyond the single entity.</li>
</ul>

This layer enables continuous feedback, adaptation, and evolution, fostering a culture of collaboration and sustained excellence.</li>



<li class=""><strong>Role</strong>: Acts as the overarching structure that ensures all ecosystems work together harmoniously, maximizing the collective value and resilience of the organizations. It &#8220;binds&#8221; diverse ecosystems searching for synergies to strengthen the proposition offered.</li>

<p class="wp-block-paragraph">Business ecosystems have grown in real importance for me to focus upon. <p class="wp-block-paragraph">Today, I have turned full circle, there is a need for merging these back but into <strong><em>innovation ecosystems</em></strong> for one and <strong><em>business ecosystems</em></strong> for the other, to explain different essential value parts..</p>



<p class="wp-block-paragraph">Having an <strong>ecosystem-centric approach </strong>has growing advantages to navigate complexity and strive towards a new level of sustaining growth and impact. </p>



<p class="wp-block-paragraph">Designing Ecosystems for collaboration, co-creation and extending your business out in radically different ways needs thinking through. It has become essential for the sustainable future tacking more complex and challenging issues</p>



<p class="wp-block-paragraph">Let me provide some thoughts on this:</p>

<h2 class="wp-block-heading">Why Ecosystems are valuable?</h2>



<p class="wp-block-paragraph">Ecosystems do encourage a more holistic perspective that needs to consider the interconnectedness of all the multiple internal and external elements to stay adaptable. Why? To build a greater resilience to navigate uncertainties and build in different, more radical ways those capabilities and capacities for sustained adaptability and resilience for the future. </p>



<p class="wp-block-paragraph">Ecosystems foster collaboration and innovation by bringing together diverse entities and encourage all organizations to tap into external expertise, knowledge and experience. The thinking allows organizations to address more complex and those interconnected challenges more effectively.</p>



<p class="wp-block-paragraph">They require a greater agility, different levels of responsiveness and flexibility to changes occurring at faster, more sudden shifts and explore different emerging opportunities that is increasingly being demanded by customers. There is a need for having more connected, valuable solutions than just one organization can offer. </p>



<p class="wp-block-paragraph">We need the collective abilities that combine thought and imagination, with technology and integrated solutions and services that respond and adapt, that provide answers that combine and shift the expectations into the new normal that is valued and gives resolution to the problems customers want to resolve such as integrated banking, one stop shopping, combining holiday arrangements, home services, and solving health issues on demand.</p>



<h2 class="wp-block-heading">Thinking Ecosystems requires an emerging blueprint.</h2>



<p class="wp-block-paragraph">The blueprint is required to enable organizations to thrive and grow and find solutions in the face of this growing complexity and uncertainly found in markets as technology and different competitors compete in disrupting old, often well-established business models. Ecosystems thinking and design has the potential for transformative power for a different impact, value and growth. </p>



<p class="wp-block-paragraph">The search is to connect that design so each part contributes to the new whole. To achieve this the value of synergies, interdependencies and unique value when these layers of cooperation and collaboration from a diverse set of players connects into this integrated thinking. </p>



<p class="wp-block-paragraph">Any blueprint has a central need to be highly dynamic, adaptive and work in a shared collaborative framework to navigate the complexities this requires in the changing modern landscape being faced.</p>



<h2 class="wp-block-heading">What becomes essential to consider and strive to understand in Ecosystem approaches</h2>



<p class="wp-block-paragraph">Thinking ecosystems does require a radical mindset shift. A deep understanding of complexity for navigating intricacies and identifying patterns, commonalities and synergies. This needs deploying an agile and adaptive structure and mindset that enables quick adjustments to changing conditions. </p>



<p class="wp-block-paragraph">Technology integration becomes paramount to streamline operations, enable flows of knowledge, data and conversations so enhancing communication methods to gather and interpret insights becomes crucial. </p>



<p class="wp-block-paragraph">Risk management changes, scenario managements becomes more dynamic to constantly prepare the organization in direction, investments and adaptive partnerships for addressing potential challenges seen and often unseen until they happen. </p>



<p class="wp-block-paragraph">The importance of stakeholder engagement needs to foster deeper understanding of actions and partner arrangements required to provide collective commitment and recognition of the impacts and shifts in &#8220;predicted&#8221; returns</p>



<h2 class="wp-block-heading">The value of taking a layered interconnected approach to Business Ecosystems</h2>



<p class="wp-block-paragraph">I have been proposing an interconnected business ecosystem framework in the past eighteen months. It has evolved from being seen as a &#8220;hierarchy&#8221; approach, more to this interconnected one. It has been evolving from a framework based on four (identified) ecosystems of innovation ecosystems, business ecosystems, dynamic ecosystems and enterprise ecosystems in design and thinking. </p>



<p class="wp-block-paragraph">Today I feel it has more ecosystem layers and these include an entrepreneurial or start up ecosystem, an enterprise-to-enterprise (E2E) ecosystem and finally the interconnected organization ecosystem. Not all are needed depending on specialized management approaches, focused resource allocations, strategic flexibility, clarity of purpose and focus on delivery intent. </p>



<p class="wp-block-paragraph">Within<strong> <a href="https://paul4innovating.com/" title="">this recent post</a></strong><a href="https://paul4innovating.com/" title=""> </a>I define these through each ecosystems concept approach, it&#8217;s positioning and focus area that define the ecosystems, and suggest the distinctiveness and value parameters this gives.</p>



<p class="wp-block-paragraph">This framework provides the alternative paradigm for business and economic growth shifting from a linear to dynamic collective (in parallel) approach requiring more unification of vision and collaborative value sharing where adaptive learning becomes the core competency for responding to change and embracing it.</p>



<h2 class="wp-block-heading">The need to break down resistance to Business Ecosystem designs so we can embrace them</h2>



<p class="wp-block-paragraph">The resistance to change has been a constant in business and society for ever. Traditional mindsets, risk aversion, organizational silos, short-term focus, lack of education and exposure to alternatives to see the value all stand in the way of change, Being able to have a different awareness, recognizing and handling disinformation and misinformation which can include inaccurate, incomplete, misleading, or false information as well as selective or half-truths gives the realities that nothing different comes easily.</p>



<p class="wp-block-paragraph">Technology challenges, regulatory and compliance concerns, often lagging in understanding, or achieving new standards in industry agreement and finally, simply cultural and societal resistance just layer on the complexities we have to work through.</p>



<p class="wp-block-paragraph">To overcome these barriers requires a very strategic thoughtful approach, putting in place robust governance structures, clear communication channels that really work and a absolute commitment to building trust, engagement and collaboration</p>



<p class="wp-block-paragraph">There are many success stories emerging of organizations embracing ecosystems, gradually shifting the narrative and encouraging ecosystem-centic thinking and design, often technology led organizations such as Apple, Amazon, Salesforce, Alibaba, with its Taobao offerings as well as many others like Ikea, Patagonia, Uber, Airbnb or grouped around emerging business areas like Bio-pharma, life sciences, energy, environmental science or tackling areas like educational through collaborations and ecosystems.</p>



<h2 class="wp-block-heading">We need to embrace Ecosystems</h2>



<p class="wp-block-paragraph">Breaking down resistance to business ecosystems does enable organizations to unlock the full potential and drive significant innovation change, build a level of adaptability radically different than how we operate today. Becoming agile and responsive does offer a really different pathway to sustained collective excellence.</p>



<p class="wp-block-paragraph"><strong>EY</strong> offer a really excellent post &#8221; <a href="https://www.ey.com/en_us/alliances/seven-business-models-for-creating-ecosystem-value" title="Seven business models for creating ecosystem value">Seven business models for creating ecosystem value</a>&#8221; by Greg Sarafin of EY Partner Ecosystems, to give some real stimulation to evaluating business ecosystem models.</p>



<p class="wp-block-paragraph">Also a very valuable series on practical guidance to business ecosystems has been provided by <strong>BCG</strong>, for example &#8220;<a href="https://www.bcg.com/publications/2022/what-is-your-business-ecosystem-strategy" title="what is your Business Ecosystem Strategy">What is your Business Ecosystem Strategy</a>?&#8221;</p>



<p class="wp-block-paragraph">Business organizations do need to invest thinking time and resources in exploring the value from progressively adopting an ecosystem mindset,</p>
