Adding Start-Up and Entrepreneurial Ecosystem to the Integrated Business Ecosystem Model

Including Start-up and Entrepreneurial Ecosystems into the Interconnected Business Framework, makes it more comprehensive and reflective of the full spectrum of business activities. It can enable how ideas flow from innovation through entrepreneurship and into established business practices, and how larger businesses can engage with and benefit from entrepreneurial energy.

This inclusive approach would make the framework more robust and applicable across a wider range of organizations and scenarios, from nascent start-ups to multinational corporations, while still allowing for specific focus on entrepreneurial challenges when needed.

Entrepreneurial or Start-up Ecosystems: Let me explain their role in supporting startups and new ventures, driving economic growth and innovation. Each has its own unique characteristics and focus.

Let’s define this ecosystem:

The Entrepreneurial or Start-up Ecosystem, while sharing some similarities with Innovation Ecosystems, is distinct in its focus on new venture creation and the specific needs of early-stage companies. It intersects with other ecosystem types but maintains a unique identity due to its emphasis on entrepreneurship, risk-taking, and the particular challenges faced by new ventures.

This ecosystem type is crucial for economic dynamism and often serves as a bridge between Innovation Ecosystems (where new ideas are generated) and Business Ecosystems (where established companies operate). Start-up Ecosystems can be geographically concentrated (like Silicon Valley) or distributed across a region or country.

Understanding the Start-up Ecosystem as a distinct entity helps in developing targeted policies, support structures, and resources to foster entrepreneurship and drive economic growth through new venture creation.

Proposed Approach: Rather than treating Start-up and Entrepreneurial Ecosystems as separate or only relevant to specific challenges, I suggest integrating them as a distinct but interconnected layer within the framework give this Ecosystem a vital role of opportunity recognition is a constant one needed to always be considered and evaluated .

Entrepreneurial/Start-up Ecosystems

Concept: A supportive environment or a network for new venture creation and early-stage business growth.
Early Development: Following the Innovation Ecosystem, the Entrepreneurial Ecosystem takes these nascent ideas and turns them into viable business ventures. This stage is crucial for testing, validating, and refining innovations, ensuring they can survive in the market.
Core Value: Fostering economic growth through new business and venture creation.

Distinguishing factors:

High-risk, high-reward environment
Emphasis on rapid growth and scalability
Focus on disruptive innovations and new business models
Strong emphasis on networking and peer support
Iterative approach to product development (lean startup methodology)
Unique funding mechanisms (crowdfunding, pitch competitions)

Focus areas:

Idealization and opportunity recognition
Access to early-stage funding (seed capital, angel investors)
Mentorship and guidance for new entrepreneurs
Networking and community building

the Interconnected Business Framework should include an Entrepreneurial/ Start-up Ecosystem ecosystems but with some important nuances:

It does become an essential integral part of the Framework: Start-up and Entrepreneurial Ecosystems are crucial components of the broader business landscape. They often serve as the engines of innovation and disruption that drive change across other ecosystem layers. Including them provides a more comprehensive view of the business environment.
Bridging Role: These ecosystems often act as bridges between Innovation Ecosystems and more established Business Ecosystems. They translate new ideas into viable business models and bring fresh approaches to market.
Ecosystem Dynamics: Start-ups and entrepreneurs frequently navigate and interact with multiple ecosystem layers simultaneously. Their inclusion helps illustrate the dynamic flow between different parts of the interconnected framework.
They can be a real Source of Renewal: Established businesses often look to start-up ecosystems for new ideas, talent, and acquisition opportunities. This interaction is a key part of how larger ecosystems renew themselves.
They possess distinct Characteristics: While part of the broader framework and offer thinking through Start-up and Entrepreneurial Ecosystems do provide unique characteristics of higher levels of dynamism and capacity for:

- Building Distinct funding mechanisms
- Emphasis on scalability potential from any work undertaken
Must be encouraged to bring a Lifecycle Perspective: Including these ecosystems provides a lifecycle view of business evolution, from idea conception through to established enterprise.
Often they provide an early warning of future Policy Implications: Their inclusion can inform policy-making and support structures needed to foster a healthy overall business environment to evolve, signal and learn.
They provide early Customized Integration: The framework should be flexible enough to allow organizations to emphasize different ecosystem layers based on their stage of development or strategic focus.
This approach would:
- Recognize their unique characteristics and challenges
- Highlight their interactions with other ecosystem layers
- Demonstrate how they contribute to and benefit from the overall interconnected system
- Allow for customized focus depending on an organization’s needs or stage

As I mentioned in the opening of this post by including Start-up and Entrepreneurial Ecosystems into the Interconnected Business Framework, it becomes more comprehensive and reflective of the full spectrum of business activities.

It can enable how ideas flow from innovation through entrepreneurship and into established business practices, and how larger businesses can engage with and benefit from entrepreneurial and start-up energy.

All around us, we are faced with new challenges. One of those is a profound shift taking place relating to innovation. Increasingly we are seeing a growing dissatisfaction on the impact that innovation is having; in growth, in returns, in market and customer impact.

One of the implications is this growing recognition that innovation is rarely succeeding in isolation but is growing on a more highly dependent type of complementary innovation. This will have a significant impact on organizations innovation management design and approach.

Innovation ecosystems are being established that fundamentally are challenging the way we are managing currently and in the future our innovation activities, setting about our innovating of “doing things” in very radically different and more connected ways.

These are threatening to dismantle the way innovation is being managed today, and due to this, we require a radical adjustment in our approaches to achieve a far more collaborative one built on innovation ecosystem thinking.

So what is this change occurring for us to consider the value of Innovation Ecosystems? Making the case.

Business is certainly changing. Regretfully many businesses are still caught in the change over from the past industrial era, we have not fully absorbed or translated the impact of the digital effect. The rising expectations from technology are ‘running way ahead’ of our ability to transform the organizations to be digitally ready. We are in need of finding and developing environments that are far more connected and open, simple yet intelligent to reduce complexity, yet fast and scalable as the frequency and collaboration needs are changing, all placing increased demands on the organization.

With the consistent onslaught of social media, the potential of cloud computing and the increasing reliance on the mobile or smartphone, the pressure is on organizations to adapt and respond accordingly. The consumer expectations are dramatically shifting to expecting these connected experiences we have written about, they are seeking higher levels of personal gratification.

Working in Ecosystems will change the nature of business activities

Ecosystems will have the potential to expand capabilities and enable experiences beyond anything possible today in the present ‘disconnected’ world, where technology is not playing a significant part. It is by the very nature of the interacting and interdependence in relationships that is driving this need of participating in an interconnected system, one that is looking to create and allocate new business value, acting together, that offers the potential for the outcomes to be greater than the sum of the individual parts and it will be technology driven.

Recognizing the significant changes underway let’s look at many parts of today’s environment that are coming together to make the conditions for a ‘perfect storm’ that we have to navigate through.

Multiple elements are combining to drive change.

Business has a growing need for finding new competitive battle zones as they exhaust the traditional ones
There are these higher risks of disruption happening today, across all industry sectors
The scramble to scale and globalize is increasing the pressure for speed, adaptation, and new outlooks.
Customers are more sophisticated and demanding, expectations and empowerment are on the rise.
Customer experience is becoming more compelling, individualized and offering integrated experiences.
Digital transformation, big data analysis and the ubiquity of information is changing the knowledge game
Industry lines and conventions are blurring and merging through the need for technology and overhaul
Power is shifting from single company offerings into platform offerings, built on collaboration needs
The existing Business Model is increasingly under threat and shorter in its ‘shelf life’
Collaborative Needs are increasingly the basis for achieving competitive advantage
Reality is that every innovation and company is part of a broader, evolving ecosystem
Our futures are far more intertwined and dependent on others
Technology is leading us all in an unparalleled rate of change in most of what we do in our lives.
The reinventing of the rules of competition have dramatically opened up (startups, venture capital etc)
We all cannot navigate the future alone, we are becoming increasingly reliant and dependent.
Technology offers business greater access to intelligence that is fast and scalable
There is a shift in the economic equation to collaboration, transparency and customer engagement.

These shifts are altering the business environment and organizations have got to find solutions to address these, as these shifts are increasingly making the environment highly complex to navigate through. Ecosystem thinking holds a crucial key to managing this growing complexity, in radically connected ways.

Business Ecosystems are not new but they hold tremendous promise for innovation

Business Ecosystem thinking, although not new, is rapidly becoming the new organism to coalesce around to tackle growing complex challenges and a more demanding consumer. It has the mechanisms to encompass all necessary players to share and relate to the challenges and collectively work on solutions together, often in a growing world of complexity.

Ecosystems comprise of entities that operate out of an orchestrated, mutually shared interest, with the aim to produce something of greater value by collaborating together. This ecosystem approach is increasingly being built on platforms that offer the technical and organizational context. Ecosystems participants gather around complex challenges so they all share and relate to the opportunities and vision, and determine their part in the solution by contributing their individual value they derive from participating; to achieve the shared goal and deliver on the opportunity. It is in the changing nature of creation and the eventual delivery, that it offers a transforming effect.

Additional add from Gartner to define Ecosystems. “Ecosystems are an interdependent group of actors (i.e., people, things, enterprises) sharing standardized digital platforms to interact with one another to fulfill some commercial or civic purpose”

Platforms provide the community the place to interact for this shared purpose, as a larger network of connected organizations, where they build their knowledge and share. The place to exchange value, it is designed to facilitate, be accessible, scalable and efficient for its network of users to make the value exchanges build and form . They are organized around one focal point, firm or platform, that has producers, designers, solution providers and user-sided participants, all focused on new connected ways of value through innovation working on this common, shared platform. Platforms provide the mechanisms and conditions for interactions to occur to support the ecosystem to flourish.

The network effect is the diversity and vibrancy of what and who is drawn into the ecosystem and platform. Competitive advantage is achieved at this networked level. It is through the connections and interactions. It is over this network that value is created, distributed, discovered and consumed by building a strong ecosystem, constantly interacting and connecting around the ideas that are ‘captured’ on the platform and eventually turned into the final solution that delivers on the shared, sometimes evolving vision.

We also need to recognize ecosystems accelerate learning for innovation.

The combination of ecosystem thinking and the use of platforms offers the potential result of integration and connection across different fields of expertise and knowledge domains. It allows for a greater use of a diverse pool of sharper minds, available only in this broader network, offering independent as well as collective wisdom and thinking.

Ecosystems increasingly give access to smarter resources that more than one organization can bring to bear to offer different innovation value.This allows for greater value capture, to then lead to new value creation.

Ecosystems have distinct challenges and implications that need thinking through

How do you set about the necessary evaluation of pro-actively thinking through the implications for building the capabilities and capacities to determine the role innovation ecosystems will play within your present and future business?

The ability to collaborate can allow each party to act differently on their strategies and business models as they can extend these way beyond the ‘realm of one’. Leadership, vision, core capabilities, value creation and the capturing systems can scale way beyond the existing organizational model. Ecosystems through collaboration can liberate, accelerate and realize business options that can have a radical effect on the organization. They can radically shift the core.

In Summary

Technology, coupled with a far more open, collaborative set of innovation partnerships, can increase innovation value through applying ecosystem and platform thinking. It can help provide increased opportunities to understand, then build on sustaining and nourishing the customer engagement in a constantly connected, permanently on, world.

The solutions will often be complex to build so you will increasingly need these powerful combinations found in ecosystems where collaborators will be ‘seeing’ increased value in what can be offered by combing resources, to sustain and grow their businesses.

We believe the era of the innovation ecosystem is upon us.

Innovation is simply not working anymore.

We seem to be facing a major crossing-over point in innovation. We can either switch tracks and allow innovation to go on the slower line that continues to stop at all stations, picking up and dropping off, steadily working towards its final goal of “incremental delivery” or, we can decide to keep innovation on the fast track, picking up momentum because we need to treat innovation as ‘core’, essential and needed, to be delivering the growth engine our organizations are requiring today.

Let’s face it, innovation isn’t working successfully for many companies for a variety of reasons. We are faced today with a changing market. The customer is demanding and their expectations are changing, industry lines are blurring, there are disruptive forces constantly at work 24×7 and even the constant steady drip of new business models are simply not working as well as they should be, so as to gain that elusive growth.

Some speak of VUCA used is an acronym to describe or reflect the volatility, uncertainty, complexity, and ambiguity of general conditions and situations we all seem to have become caught up in.

Yet these are all symptoms of a larger problem that innovation is simply not addressing and this is why this growing dissatisfaction on the delivery of innovation solutions is occurring. We are not recognizing the changes occurring but more importantly the opportunities that can be grasped by thinking in different ways. We have many of the solutions right in front of us if we care to look, to understand them and make all the necessary connections and ready ourselves for a change.

Moving from being discrete is a necessity

Firms today that simply “innovate” a new product that is a discrete offering are failing to make the connections into a very different and more demanding customer way. They are wanting better, in connecting experiences to be “whole, seamless and more engaging” that many a stand-alone product or service can never provide.

Those of us designated to lead innovation have to recognize and adjust to all the shifts taking place. Managing the “steady as we go” just will not cut it anymore. Incremental innovation will continue but we will see increasingly that discrete product or service (standalone offerings) will be treated simply as part of this incrementalism, becoming further accepted as a commodity, useful but not distinctive, in any way from the existing offering as one competitor after another simply copies the latest ‘enhancement’. It is the power of connecting that promises real innovating value.

One observation we need to consider:

We are failing to recognize innovations are rarely succeeding in isolation but are growing increasingly dependent on complementaries that often are simply accepted today as the growing ‘norm’. We all live, breathe and operate in ecosystems. The need is to recognize that we all operate in “innovation ecosystems” and this will become the new organism of the business world to operate within.

We are in need of far more coherent customer facing solutions that deliver on their needs of experience, of integrative design and having endless connection possibilities to stimulate and excite them. We would argue that experience has replaced jobs-to-be-done and become “experiences-to-be-had”

Organizations need to find (urgently) ways to respond.

The onslaught of continued lifestyle changes, the wealth of digital, mobile, social and technology solutions offer a pathway through our current malaise of not delivering the innovation expected by all parties.

We need to open up our thinking to the ecosystem effect. We are beginning to appreciate the value of collaborations in multiple ways, first in the open innovation movement, then in crowdsourcing initiatives and far more recently than we often appreciate is the rapid acceleration of platforms surrounding us, allowing us to connect, collaborate, exchange and extract increasing value from the simple opportunity of participating.

We are beginning to appreciate that a platform has to have an ecosystem surrounding it to be valuable, yet ecosystems do not necessarily have a platform as its core yet it is the ‘dual’ effect of providing both will connect and hold the real promise to transform what has gone on in the past into something radical and required to manage differently.

Many platforms are simply more one way in contributing opinions, thoughts and ideas (Facebook), others offer the chance of exchange (Ebay) but it is the knowledge creating ones that work specifically towards advancing new value and solutions to often complex problems that can give the business and institutional community the greater ‘sense of reward and return’.

The transformation under way at GE

If you look to appreciate the way the health industry is valuing collaborations or even how GE has rapidly evolved or evolving into the Digital Industrial Company, you are watching a transformation taking shape that we all need to find ways to incorporate into our innovating thinking. These are ‘dual’ in the two worlds of physical and digital, combining them and building not just the ongoing robustness but the intelligence into their products, making them more like platforms. They are making the intellectual and resource investment into the building and attracting a significant network of collaborators, drawn into a specific vision that can be ‘transforming’ for all involved, one of connecting with the industrial internet and delivering far more valuable ‘predictive’ results to improve the efficiency and purpose of the machines that are doing significant parts of the world’s heavy industrial lifting.

The ‘push’ we all need to have behind us

The part that is pushing us increasingly is the digital transformation movement, the big data promise and analytical insights from this that are giving us ubiquitous choices from this massive inflow of information. How do we turn this information into knowledge and then into innovations that provide solutions that generate even more transformation?

We need to look beyond the data crowding in on us, we need to be equipped to sort it out and frame it accordingly. The front end of innovation is radically about to change. It is no more the lone researcher or company going out looking for ideas. It is connecting loads and loads of signals, looking at trends, scanning as broadly as possible, matching technology and resource management at the early stages, honing our foresight management and then, and only then, capturing these into an idea management system.

An idea management system that seeks to decipher and whittle down even more ideas, into concepts that have innovation promise BUT are these concepts that are closely matching customer needs or unmet needs, or experiences that are wanted. Ones not just adapted to meet existing organization utilization and present market positions, viewed from one organizations narrow perspective not sufficient enough to achieve the rel matching need of the customer.

Opening up our thinking towards ecosystems will have a powerful effect

Our whole understanding of innovation is changing; we are evaluating and changing our existing focus from closed (internal orientation) into open and far more collaborative innovation (external orientation) with our collective thinking offering the acceleration into improving our innovation performances, leading to higher chances of achieving greater impact and success.

The search is seemingly on for finding greater value and that will increasingly coalesce around different innovation ecosystems. We are in need to form in many different ways significantly more relationships that increasingly matter to each organization, that add value, insight and bring external expertise inside to work on ‘greater’ innovation solutions. We are creating the potential to deliver innovative products and services that would not be able to be delivered by only having the one organization attempting it. Complexity is on the rise, offering discrete products is on the wane.

Firstly why are business ecosystems emerging as a real competitive force?

As we begin to open up our thinking and begin to focus on the concept of ecosystems, it will increasingly have a powerful effect on our future growth perspectives in considering alternatives and possibilities. The network of different partners will all contribute to this often ‘emergent’ thinking and will very quickly increase the total sum of the value.

The single industry and business-specific approach are seeing change, many companies are exploring the value of becoming involved in a business ecosystem that crosses a variety of industries to build new communities that have the capacity to transform existing environments.

One has to recall the “battle of devices has now become a war of building the better ecosystem.” It is not one single product that is chasing in crowded, highly competitive fields. We are looking to increase the share of minds, engagement, offer increasing preferences that are reflecting these changing habits, tastes, and lifestyles. To plugin to achieve this ‘paradigm shift’ the search is on for forming the ecosystem or set of ecosystems that can deliver on this ‘transformation’ going on in front of our eyes.

The realization becomes one of embracing innovation ecosystems

Today there is this growing realization that thinking ecosystems allow for a new frame and mindset that taps into different and diverse relationships, partnerships, alliances and collaborations unthinkable without the enablers to make these connections through technology and more open platforms where you can come together and collaborate.

The increasing value of participating in ecosystems allows for large and small organizations to create, scale and serve markets in ways unimaginable previously. The ability to interact and co-create in increasingly sophisticated and novel ways opens up new opportunities. These ecosystems form a bond of shared interest, of recognition and purpose which quickly becomes established as the new ‘commons’ in sharing and contributing.

So the challenge is for Organizations to think differently.

Firstly thinking ecosystems allows for going out of normal scope, it allows you to open up your thinking to exploring the unimaginable of the past and transform this past ‘norm’ into the practice of your future. We are seeing the most valuable companies emerging today are largely based on sophisticated platform business models where ecosystems are vital to their health.

There is a caveat to this need to change

The more disruptive you seek to make your solution, the more the ecosystem must be shaped, changed or simply created. Placing a new product in an existing ecosystem, or worse, ignoring the ecosystem and expected total solution means your product or service will have little impact and will become a commodity quickly.

Shaping or introducing a new ecosystem is not easy but transforms competition, it provides for distinct competitive and customer propositions. Also, by thinking ecosystems and platforms, as well as equally developing the understanding of the seamless total solution that the customer expects, will need these necessary innovation ecosystems to emerge as innovation centers of the future. It ‘signals’ the amount of innovation that must be done not only on the product or service but also on the channel, the business model and on building and exploiting all the relationships within the network to make it distinctive and value. Innovation needs to move into this different connected era.

In summary

We need to find the ways that require a different thinking about innovation, a highly collaborative one. This is more centered around innovation ecosystems and this site will be dedicated to telling the innovation stories that provide the building blocks, insights, and awareness of understanding the value and growth opportunities that can come from exploring innovation ecosystems
