Entry Diagnostics and Discovery approaches
(Entry / Recognition / Reframing)
Purpose: Help leaders recognise where ecosystem fit and how to build the understanding but also how ecosystems can creates risk, fragility, or missed value — and what already exists to build on.

Scaffolding into Entry- a unique approach to Ecosystem understanding
Sequencing the IIBE’s pre-commitment instruments into a deliberate front-door journey
The IIBE does not sell itself through a single pitch. It earns engagement through a sequence of recognitions — each instrument doing one job, revealing one layer of truth, before the next begins. That is the idea behind the scaffolding approach.
This is not a funnel in the marketing sense. A funnel narrows attention toward a sale. This scaffolding narrows attention toward fit — and is equally willing to conclude, at any stage, that fit does not exist. That willingness to stop is what makes the sequence credible. Executives who have sat through consultancy pitches recognise the difference between being sold and being shown something true about their own organisation. This is built for the second experience.
The logic of the sequence
Each instrument answers a different question, pitched at a different level of commitment:
| Stage | Instrument | Core Question Answered | Commitment Required |
|---|---|---|---|
| 1 | Strategic Realisation | “Does this describe my situation?” | Reading time only |
| 2 | The Four Questions | “Can I locate myself precisely?” | Honest self-assessment |
| 3 | Ecosystem Forensics | “What does the evidence actually show?” | Access to real organisational signal |
| 4 | Three Commercial Lenses | “What does this mean for someone in my seat?” | Willingness to see the cost in their own terms |
The sequence moves from recognition, to self-location, to evidence, to stakes — each stage a narrower aperture than the one before it. A reader can stop at any stage; most will. These aren’t designed to push everyone through to the end. They’re designed so that the people who do arrive at the end have arrived honestly — having recognised the condition in themselves, rather than having been persuaded of it.
What the scaffolding achieves
By the end of the sequence, an executive has independently:
- Recognised the condition in their own organisation (Strategic Realisation)
- Located themselves honestly against it, including their own uncertainty (Four Questions)
- Had that self-location tested and substantiated by external evidence (Ecosystem Forensics)
- Seen what the gap is costing them personally, in their own functional currency (Three Lenses)
Where Scaffolding Ends and Engagement Begins
From this growing understanding the IIBE engagement builds further. Briefly these are
The Ten-Point Questionnaire
Function: A structured, openly-disclosed self-assessment. It’s answered and shared, giving us a shared basis for understanding your ecosystem and what it should become.
- Gives a mid-level executive involved in innovation, partnering, or strategy a structured way to see their own situation named, organised, and taken seriously — a source of internal confidence independent of any further engagement.
- Surfaces real signal about where an organisation’s friction actually sits, which shapes how a future Strategic Realisation approach or diagnostic entry is built for that organisation specifically.
Format: A short written instrument, distributable without a live session — a workshop leave-behind, a standalone offer, or a follow-up after a first conversation.
The Problem This Solves
“You sense that your ecosystem is under strain — but it’s hard to say exactly where, why, or how exposed you really are. Performance looks acceptable on the surface, yet coordination feels harder, dependencies feel tighter, and small issues recur without resolution. The risk is not failure you can see, but fragility you can’t yet name. This is the moment when leaders need clarity, not reassurance.”
What lives within this offering available to apply:
- Ecosystem Exposure and Option Diagnostic
- Discovery diagnostics across ecosystem needs
- Lens-based assessments (health, risk, readiness, exposure, competitive)
- Maturity and future-state evaluations
- Early-warning signals, disconnects, resilience and adaptability
- Orientation checks — “this is when to look closer” moments
- Positioning against a readiness ladder, plotted on radar charts
- Risk, exposure, and orientation sessions for leaders, boards, and small groups
Why this builds and works in these modular steps:
- Lowest friction
- Fixed-price, fast, modular
- Anchored in resolving executive discomfort
- The natural first engagement
Most organisations are operating within complex ecosystems — suppliers, partners, platforms, regulators, data providers, and technology vendors — without a clear view of how value, risk, and dependency are really forming. Discovery & Diagnostics is designed to:
- Create clarity before commitment
- Reduce uncertainty without triggering disruption
- Surface where investment and coordination deliver real return
- Build shared executive understanding
A Related, Deeper Instrument: The IIBE Master Lens Architecture
A four-lens diagnostic suite for benchmarking or single-company assessment — a distinct offering for those ready to go further.
| Lens | Question It Answers |
|---|---|
| SAL — Structural Architecture Lens | Is your ecosystem structurally well-designed? |
| AMO — Adaptive Manoeuvrability Lens | Can your ecosystem move under volatility? |
| SFL — Strategic Fitness Lens | Is your ecosystem positioned for future competitive advantage? |
| ESMI — External Signal & Market Interface | How is your ecosystem interpreted by the market? |
Used together, the four lenses give a structured way to measure an organisation’s readiness and position within its ecosystem.
Discover lies in identifying that one Problem-first. the how and why starts here

Here, problem recognition is not a preface — it is the immediate work to understand and solve.
Do you recognise these:
- You feel Executive discomfort
- Signals of fragility or missed value seem present
- You are in constant “fixing” mode
- Risk of inaction seem to be slowing down the engagements and returns
- How do we regain momentum
We aim to provide solutions that offer
- Lowest friction
- Fixed-price, fast, modular
- Anchored in resolving executive discomfort
- Perfect first engagement
* The whole intent of Entry Diagnostics and Discovery is for this early recognition, to gain understanding and entry into the differences needed for a Ecosystem designed for your organizations unique circumstances
Most organizations are operating within complex ecosystems – suppliers, partners, platforms, regulators, data providers and technology vendors – but often without a clear view of how value, risk and dependency are really forming.
Within the Discovery and Diagnostics we look towards giving:
- create clarity before commitment
- reduce uncertainty without triggering disruptions
- surface where investment and coordination deliver real return
- build shared executive understanding
These diagnostic and discovery touchpoints are your primary doorway into the IIBE.
It offers the confidence to decide what matters- and what does not and we design the touchpoints that work for you in any diagnostic and discovery session
“We help you see what you are already have and what gaps need addressing”
